Torch-Down vs TPO for Flat Roofs: What Actually Matters on a Chicagoland Building

Torch-down and TPO are the two systems people ask about most for flat roofs, and they are genuinely different. One is asphalt applied with an open flame; the other is a plastic sheet welded with hot air. Here is what matters in our climate, on homes and commercial buildings alike.

Two different materials, not two brands of the same thing

Torch-down is a nickname for modified bitumen, almost always APP modified bitumen, installed by heating the back of the roll with a propane torch until it melts and bonds to the layer below. It is asphalt, it is black or granulated, and it is heavy. TPO (thermoplastic polyolefin) is a single-ply membrane, usually white, that is rolled out over insulation, fastened or adhered, and joined at the seams with a hot-air welder. It is light, reflective and thin. Both are common on commercial roofs in Mount Prospect, Schaumburg, Palatine and Arlington Heights, and both show up on flat-roofed homes and garages in Glenview, Highland Park and the North Shore. Choosing between them is a real decision, so it helps to be clear about what each one does well and where each one gets into trouble.

The open flame question

A torch-down roof is installed with a live flame on the roof, close to insulation, wood blocking, and whatever is under the deck. The industry has a long list of fires that started this way, and every good crew now runs a fire watch after the torches go off. On a commercial building with a concrete or steel deck and a clear roof, torch application is routine. On a house, over a wood deck, next to soffits and siding, we do not use a torch. If a homeowner wants the modified bitumen system, we use a self-adhered or cold-applied SBS version instead, which gives the same asphalt roof with no flame. This matters for the comparison because many of the negatives you will read about torch-down are really negatives about torch application, and there are ways to get the material without it.

Seams: where flat roofs actually leak

Most flat roof leaks are not in the field of the roof; they are at seams, edges and penetrations. Torch-down seams are lapped asphalt, sealed by heat and pressure and then usually dressed with more asphalt. They are wide and forgiving, and a less-than-perfect torch seam often still holds. TPO seams are welded plastic, and a correct weld is stronger than the sheet around it. The catch is that a TPO weld is either right or wrong. Too cold and it peels; too hot and it scorches; dirty and it will not bond. TPO installed by a crew that welds every day is excellent. TPO installed by a crew that mostly does shingles is where we get the leak calls.

Sun, heat and the white roof

TPO is white and reflective, which lowers the roof surface temperature on a July afternoon in Schaumburg by a large margin compared to a black asphalt roof. On a commercial building with rooftop HVAC units working all summer, that is a real cooling benefit. On a house, the benefit is smaller because attic insulation does most of that work. The other side of the coin: in our winters, a dark roof melts snow and sheds it slightly faster, while a white roof holds it. Neither effect is a reason to choose a system by itself, but if an owner has a hot building with old rooftop units, the white roof is a legitimate point in TPO's favor.

Foot traffic, punctures and hail

Torch-down is thick. It shrugs off a dropped screwdriver, a technician's ladder, and most hail. TPO is a thin sheet and it punctures more easily, especially where a sharp edge or a loose screw sits under it. On roofs that get walked on a lot, for HVAC service, satellite or Starlink work, or tenants using the roof for storage, we either specify a thicker TPO with walk pads at every unit, or we recommend the asphalt system. On roofs that nobody visits, TPO's puncture sensitivity rarely comes up.

Repairs and the long game

Repairs on torch-down are straightforward: clean, heat, patch with the same material. Almost any roofer can do it, which matters if you are a property manager who may not keep the same contractor for twenty years. Repairs on TPO are easy when the membrane is young; the patch welds right on. As TPO ages and the surface oxidizes, welding a patch to old membrane gets harder and sometimes needs a primer or a cover strip. Neither of these is a reason to avoid either system, but if you are thinking about the roof as a twenty-year asset that will need a few repairs along the way, the asphalt system is the more forgiving one.

Where hot mop fits

People searching 'hot mop vs torch' are usually comparing torch-down with a built-up roof installed with hot asphalt from a kettle. Hot mop gives you a multi-ply built-up roof, or a hot-applied SBS modified bitumen roof, with no torch on the roof surface but with a kettle on the ground and hot asphalt carried up. It produces a very durable roof and it is still the right call on some large commercial jobs. It is rarely worth the setup on a small roof, and it is almost never what we would do on a house. Residential flat roofs

For a flat-roofed home, a flat garage, or a low-slope addition in Glenview, Arlington Heights, Mount Prospect or Winnetka, our default is modified bitumen without a torch: self-adhered or cold-applied SBS, granulated cap sheet. It handles snow load and ice, it takes a repair easily, and it does not put a flame against your house. TPO makes sense on a residential flat roof when the section is large and simple, when the owner wants the white surface, or when the roof ties into a TPO system already on the home. Repairs on either run $300 to $10,000 depending on scope.

Commercial buildings

On commercial work we install both, and the building tells us which. Large, open, low-traffic roofs on warehouses and office buildings: TPO, mechanically fastened or fully adhered, is usually the most cost-effective long-term system, and its reflectivity helps the tenants' cooling bills. Roofs with heavy service traffic, many penetrations, or a history of punctures: modified bitumen, torch-applied on a concrete or steel deck by a crew that does it every week. Buildings where the owner or insurer prohibits hot work: TPO, or a cold-applied asphalt system. Most commercial and flat-roof replacements in our area land between $25,000 and $75,000, and the tear-off, insulation and flashing scope moves that number more than the membrane does.

Our honest take

Neither system is a mistake. TPO is the better roof when the building is large and simple, the crew welds for a living, and the owner wants the white surface. Torch-down, or its no-flame cousins, is the better roof when the roof is busy, the deck is wood, or the owner wants a system any roofer can repair for the next twenty years. If a contractor gives you only one option without walking the roof, ask why. And if the roof you have can be repaired instead of replaced, we will tell you that first.
